A refit rarely becomes expensive because an owner chose the wrong paint colour or deck fitting. It becomes expensive when work starts before the vessel’s condition, the project scope, and the decision-making process are properly understood. This boat refit planning guide is designed to help owners turn a broad intention – “bring the boat up to standard” – into a controlled technical project with defined priorities, realistic budgets, and accountable delivery.

For vessels operating in Bodrum and across the Mediterranean, the timing also matters. Yard capacity, specialist availability, seasonal weather windows, imported equipment lead times, and local contractor workloads can all affect the final cost and completion date. A refit should be planned as a technical and financial exercise, not treated as a collection of separate repairs.

Start With an Independent Condition Assessment

A meaningful refit plan begins with evidence. Owners often know the visible issues: worn teak, outdated electronics, tired upholstery, corrosion around deck hardware, or an engine room that needs attention. The larger risks are commonly less visible. Moisture in composite structures, degraded bonding, electrolysis, exhaust system deterioration, leaking deck penetrations, fuel tank condition, electrical non-compliance, and deferred machinery maintenance can sit behind an attractive presentation.

Before asking a yard for a price, commission a detailed condition assessment. This may include a hull and structure inspection, machinery assessment, electrical review, moisture testing where appropriate, rig inspection for sailing yachts, and verification of safety and regulatory items. The purpose is not to create alarm. It is to distinguish essential corrective work from sensible improvements and purely cosmetic choices.

An independent surveyor is especially valuable where a yard, broker, or contractor has a commercial interest in selling work. The owner needs a factual baseline that can be used to compare quotations, discuss priorities, and verify whether proposed repairs address the underlying defect rather than its visible symptom.

Define the Refit Objective Before Defining the Scope

The same vessel may require a very different refit depending on its intended use. A yacht being prepared for sale needs a different investment strategy from one being retained for family cruising, charter operation, extended Mediterranean passage-making, or restoration to a particular standard.

Set the objective in practical terms. Is the goal to improve reliability for the next five seasons? Bring the vessel to a safe, insurable, or class-compliant condition? Increase resale appeal without overcapitalising? Modernise systems for owner use? Preserve originality in a classic yacht? Each objective changes the appropriate scope.

For example, replacing a functioning but dated navigation suite may be justified for a long-range cruising yacht, while it may not produce a comparable return on a boat about to be sold. Conversely, unresolved water ingress, fuel contamination, or structural repairs should not be postponed simply because they are less visible than interior upgrades.

A clear owner brief should state the vessel’s intended use, target completion date, approximate budget range, preferred quality level, and non-negotiable outcomes. It should also identify decisions that require owner approval, particularly where a contractor may encounter hidden damage after opening a structure or removing equipment.

Build a Scope That Separates Needs From Wants

A refit scope should be specific enough for contractors to price the same work. Vague instructions such as “renew engine room,” “repair deck,” or “upgrade electrics” invite assumptions. One quotation may include surface preparation and complete system testing; another may include only the most limited interpretation of the request.

Organise the project into four working categories:

This structure helps when the budget becomes constrained. Safety and structural items should not compete with decorative improvements. It also prevents the common mistake of installing new finishes before leaks, cable routes, plumbing failures, or deck hardware bedding have been resolved.

For each item, describe the location, condition, expected result, materials or equipment preference, and acceptance standard. If a generator is to be overhauled, specify whether the requirement is a full rebuild, a manufacturer-scheduled service, replacement of selected components, or diagnosis of a known fault. Precision at this stage reduces disagreement later.

Budget for Discovery, Not Just the Quotation

A refit quotation is an estimate based on what can be seen and defined at the time. It is not a guarantee that hidden conditions do not exist. Once linings, tanks, machinery, teak decks, or paint systems are opened up, additional work may be necessary.

A prudent budget includes the direct cost of the defined scope, professional fees, haul-out and storage, consumables, transport, taxes where applicable, and a contingency allowance. The right contingency depends on the vessel’s age, construction, maintenance record, and the extent of invasive work. A well-documented newer vessel receiving planned upgrades may require less allowance than an older yacht with uncertain history, water ingress, or extensive concealed systems.

Do not evaluate quotations only by the final figure. Compare quantities, labour assumptions, material specifications, exclusions, warranty terms, subcontracted work, and testing requirements. A lower price may exclude access, removal and refitting of adjacent components, surface preparation, commissioning, or disposal. Those omissions often appear later as variation orders.

It is also wise to identify possible “decision points” in advance. If deck removal reveals damaged core material, for instance, who has authority to stop work, obtain alternative prices, and approve the repair method? An agreed process protects both owner and contractor from rushed decisions.

Select the Yard and Contractors for the Actual Project

The best-known yard is not automatically the right choice. A complex classic yacht restoration, a composite osmosis treatment, a machinery-heavy motor yacht refit, and a modest annual maintenance package require different skills, facilities, and management capacity.

Assess whether the yard has appropriate lifting capability, covered work areas, security, fire safety procedures, electrical supply, waste handling, and access to qualified specialists. Ask how work is scheduled and who will coordinate subcontractors. A yard with excellent tradespeople can still create delays if responsibility between the painter, electrician, engineer, and carpenter is unclear.

For significant projects, insist on a written scope, payment schedule, variation procedure, project timetable, and reporting rhythm. Payments should correspond to verifiable progress, not simply calendar dates. Materials with long lead times may justify deposits, but equipment specifications, delivery expectations, and ownership of purchased items should be documented.

Control Changes While Work Is Underway

The condition assessment and scope reduce surprises, but they do not eliminate them. Good project control depends on how changes are handled after work begins.

Every variation should record the reason for the change, the technical recommendation, cost effect, programme effect, and owner approval. Photographs are useful, particularly before inaccessible areas are closed. The owner should receive regular updates that explain completed work, current issues, decisions required, and any risk to the delivery date.

Testing and commissioning deserve the same attention as installation. A new pump, charger, navigation system, air conditioning unit, or steering component is not complete merely because it is fitted. It should be operated, checked under load where relevant, labelled, and documented. Machinery work should include sea-trial or functional testing when practical. Electrical modifications should be examined for proper protection, cable support, termination quality, and compatibility with the wider system.

An independent project manager or surveyor can provide useful oversight at key stages: after strip-out, before concealed work is closed, at major installation milestones, and before final acceptance. The role is not to interfere with competent contractors. It is to maintain the owner’s technical visibility and ensure that the agreed standard remains clear.

Close the Project With Evidence

Final handover should be more than a walkthrough of a clean boat. Obtain invoices, warranties, equipment manuals, service records, test results, photographs of hidden work, paint or coating specifications, and an updated list of installed equipment. Record any incomplete items separately, with a completion date and responsibility assigned.

Before the final payment, inspect the yacht against the agreed scope and raise defects in writing. A punch list is normal on a refit of any scale. What matters is that items are documented, prioritised, and closed properly rather than left as informal promises.

A disciplined refit plan does not remove every uncertainty from an older vessel. It does give the owner a reliable framework for making decisions before cost, time, and technical complexity begin to compound.
